Workflow Automation
Workflow automation is the practice of taking a repetitive business process (a quote request, an invoice match, an onboarding pack) and having software run it end to end, escalating to a person only where judgement is genuinely required. We map the process first, fix what is broken, then automate what remains.
Process first, AI second
AI on a process nobody has mapped just automates the mess, faster and at greater volume.
The most common way an automation project fails is that it faithfully reproduces a broken process. The approval that exists because of an incident in 2019. The form that collects three fields nobody reads. The hand-off between two teams that exists because two systems were bought in different years.
So the first thing we do is sit with the process. Not the documented one. The real one, including the exceptions and the workarounds. Then we redesign it on paper and agree the target with the people who run it. Only then does anything get built. Frequently the redesign alone removes a third of the steps, and the automation that follows is simpler, cheaper and far more reliable for it.

The pattern is always the same: information arrives, a decision gets made, an action follows.
Read the work
Emails, PDF purchase orders, scanned invoices, form submissions, tickets, spreadsheets, voicemail, photos from site. Modern language models read all of it, including the messy, inconsistent, human versions that defeated the previous generation of OCR and rules engines. Classification, extraction and summarisation are now reliable enough to build a process on, provided you design for the cases where they are not.
Decide the next step
Your pricing rules, your credit policy, your approval thresholds, your routing logic and your escalation points. This is where a business's actual operating knowledge lives, and it is the part that is genuinely yours, so we encode it explicitly, in a form you can read and change, rather than burying it in a prompt.
Take the action
Create the sales order in the ERP, draft the quote in the CRM, post to Xero, raise the ticket, send the reply, update the register. The action is where the value is: a system that reads and decides but leaves a human to do the typing has saved almost nothing.
Exceptions are the design, not the edge case
Any automation can handle the happy path. What separates a system that survives its first month from one quietly abandoned is what it does with the other fifteen per cent.
- Confidence thresholds: below a set confidence, the system does not guess, it asks
- Approval gates on anything consequential: money out, a commitment to a customer, a regulator notification
- Escalation with full context, so the human picking it up is not starting from scratch
- A visible queue, so nothing silently disappears into an inbox
- Every decision logged with its inputs, so an exception can be traced after the fact
Designed well, exceptions become the most useful part of the system. The queue tells you exactly where your process is ambiguous, which is a standing invitation to improve it.

We do not ask you to replace your stack. Automation that requires a platform migration first is not automation, it is a platform migration with an automation attached to justify it.

Most real systems use both. A deterministic workflow handles the spine of the process (the intake, the routing, the system writes) and an agent is called at the two or three points where genuine interpretation is required. That composition is cheaper and far more predictable than handing an agent the whole job.

Frequently asked questions
How is this different from Zapier, Make or Power Automate?
Those tools are good, and where one of them solves your problem we will tell you to use it rather than sell you a build. What they struggle with is judgement on unstructured input, real exception handling, and processes with more than a handful of branches, the point where a flow becomes a wall of connected boxes nobody dares change. We build systems that read messy input, apply your rules explicitly, and carry an audit trail.
What happens when the automation gets something wrong?
It will, sometimes. We design for that rather than against it: confidence thresholds, approval gates before anything consequential, logging of what the system did and why, and escalation to a person when it is not sure. Which of those controls a given build needs, and how tight they are set, is a decision we make with you during design. The aim is a system you can see into and stop, not one that claims it will not err.
How long before an automation is live?
A single well-scoped process is typically live in weeks, not quarters. The mapping and redesign is usually a larger share of the elapsed time than the build, which surprises people, and is exactly why we do not skip it.
Do we need to change how our team works?
Less than you would expect. Good automation slots into the existing shape of the work: the same inbox, the same system, the same approval going to the same person. What changes is that they are approving a completed draft instead of producing one.
Who owns the automation once it is built?
Your data and the business knowledge behind the process are yours and stay yours. The automation itself normally runs as a hosted service: we build it, we run it, and you use it under an ongoing agreement covering hosting, model usage, any third-party subscriptions the workflow needs and our support, because a production AI system has running costs whoever manages it. How it works is documented in plain English so it is never a black box to you. Commercial terms, including anything about the code itself, are set out per engagement rather than by a blanket policy, so raise it early and we will put the answer for your build in writing.
